How to Set Up a 360-Degree Feedback Cycle in Teamflect

Learn to create and launch customized 360-degree feedback cycles in Teamflect, step by step.

Teamflect's 360-degree feedback feature allows you to collect structured feedback about employees from multiple perspectives, including themselves, their peers, managers, direct reports, and even people outside your organization.

You can use 360-degree feedback for employee development, leadership development, performance processes, peer feedback, upward feedback, and other structured feedback programs.

This guide walks you through the complete setup process, from creating your 360-degree feedback template to selecting participants, configuring feedback providers, setting visibility rules, and launching your cycle.

Before You Start: Understand How 360-Degree Feedback Works

Before configuring your cycle, it helps to understand the two main roles involved:

  • Feedback recipient: The person the feedback is about.

  • Feedback provider: The person answering questions and providing feedback about the recipient.

For example, if Kate receives feedback from her manager, Lily:

  • Kate is the feedback recipient.

  • Lily is the feedback provider.

A single feedback recipient can receive feedback from multiple provider groups, such as:

  • Themselves through a self-assessment

  • Peers

  • Managers or supervisors

  • Direct reports or supervisees

  • External people

You can configure different questions, provider requirements, and visibility settings for these groups.

What will you configure?

Setting up a 360-degree feedback process in Teamflect consists of two stages:

1. Create the 360-degree feedback template

The template acts as the blueprint for your process. It determines:

  • Which feedback provider groups are included

  • What questions each group will answer

  • How many feedback providers are required

  • Who can select or request feedback providers

  • What feedback recipients will be able to see

2. Start a 360-degree feedback cycle

Once the template is ready, you will determine:

  • When the cycle should start

  • Who should receive feedback

  • Who should provide feedback

  • When feedback requests and responses are due

Important: A 360-degree feedback template defines how the process works. A 360-degree feedback cycle is an actual instance of that process involving specific employees.

Step 1: Enable 360-Degree Feedback

  1. Go to the Teamflect Admin Center.

  2. Navigate to Modules > Feedback.

  3. Enable 360-degree feedback.

  4. Select 360-degree feedback templates.

  • You'll see the sample templates available in your environment.

  • To create a template from scratch, select Create a new 360-degree feedback template.

  • You can also select Edit on an existing sample template and customize it for your organization's process.

Step 2: Configure the Template Basics

Start by defining the basic information and behavior of your 360-degree feedback template.

Template title

Give your template a clear name that helps administrators identify it in the Admin Center. The template title is not visible to end users.

For example:

  • Annual 360 Feedback

  • Leadership Development 360

  • Manager Feedback

  • New Manager 360

Template description

  • Optionally, add a description explaining what the template is designed for.

  • This information is intended for administrators and can help differentiate templates when you maintain multiple feedback processes.

Instructions

Use the Instructions field to explain the purpose of the process and what participants are expected to do.

These instructions are visible to users participating in the process, so consider including information such as:

  • Why feedback is being collected

  • What participants should consider when responding

  • Whether responses should focus on a particular period

  • How detailed responses should be

You can use rich-text formatting, links, and images to make the instructions clearer.

Show AI Summary

  • When enabled, an AI-generated summary of the 360-degree feedback results can be made available.

  • This setting is enabled by default.

Can only be sent from Admin Center

  • Enable this setting if you want this 360-degree feedback template to be used only for admin-managed processes.

  • When enabled, end users cannot independently initiate 360-degree feedback using this template. The process must be initiated from the Admin Center.

Hide feedback results until the cycle ends

You can also prevent recipients from seeing feedback while responses are still being collected.

  • Enable Show feedback after due date if you want feedback results to remain hidden until the cycle has ended.

  • Once the cycle ends, feedback becomes available according to the visibility rules you configured.

  • This can be useful when you want all feedback to be collected before recipients begin reviewing their results.

Once the basics are configured, continue to the 360-degree Feedback section.

Step 3: Decide Who Should Provide Feedback

Next, decide which perspectives you want to include in the feedback process.

Each enabled section represents a different relationship between the feedback recipient and the feedback provider.

You can enable only the sections that are relevant to your process.

The names of these sections can also be customized to match your organization's terminology.

For example, you could rename Managers/Supervisors to People Leader Feedback.

Self-Assessment

Enable Self-Assessment when you want feedback recipients to answer questions about themselves.

The employee does not need to select another feedback provider for this section. They complete the questions themselves.

Self-assessments can be useful when you want employees to reflect on their strengths, development opportunities, behaviors, or performance before comparing their perspective with feedback from others.

Peers

Enable the Peers section when you want colleagues to provide feedback about the recipient.

This is useful for gathering perspectives from people who collaborate closely with the employee, including colleagues from the same team or other departments.


Managers/Supervisors

Enable this section when you want the recipient's manager or supervisor to provide feedback about them.

Teamflect can use the organizational hierarchy to identify the relevant manager or supervisor when automatic provider selection is enabled.

Direct Reports/Supervisees

Enable this section when you want employees to provide feedback about their manager.

This is commonly used for upward feedback and leadership development processes.

Teamflect can use the organizational hierarchy to identify the recipient's direct reports when automatic provider selection is enabled.

External People

Enable this section when you want someone who is not a Teamflect user to provide feedback.

For example, you may want to collect feedback from an external collaborator, partner, consultant, or volunteer.

External feedback providers do not require an active Teamflect license.

You can also include a note with the request to give the external provider additional context about the feedback you are requesting.

Tip: You do not need to enable every section. Configure only the perspectives that are relevant to your feedback process.

Step 4: Choose What Each Provider Group Will Be Asked

For every section you enable, you will need to select the questions that the corresponding feedback providers will answer.

This is where it's important to distinguish between two different types of templates in Teamflect.

Feedback template / question set

This contains the actual questions that a particular group of feedback providers will answer.

For example, your 360-degree feedback template could use:

  • One question set for the employee's self-assessment

  • A different question set for peers

  • Another question set for managers

  • Another question set for direct reports

This allows you to ask questions that are appropriate for each perspective.

For each enabled section, you can:

  • Select an existing feedback template

  • Use one of Teamflect's sample templates

  • Select Edit to customize an existing question set

  • Select Create new feedback template to create a new question set from scratch

Step 5: Create or Edit the Feedback Questions

When creating a question set, first give it a title and, optionally, a description.

You can then add and configure the questions providers will answer.

Available question types include:

  • Free form

  • Rating

  • Ranking

  • Multiple Choice

  • Likert Scale

For individual questions, you can also:

  • Make the question required

  • Request an additional comment

  • Change the question order

  • Duplicate a question

  • Delete a question

Once your questions are ready, select Create when creating a new question set or Update when editing an existing one.

Template Types: What Do They Actually Control?

After giving your question set a title and, optionally, a description, you'll be asked to select a Template Type.

It's important to understand that Template Type and the section of a 360-degree feedback cycle are two separate settings.

The Template Type primarily determines how the question set is categorized and made available for Instant Feedback. It does not restrict which section you can use the question set in when building a 360-degree feedback template.

For example, selecting Manager to Direct Report helps categorize the template as one designed for managers giving feedback to their employees. However, when configuring a 360-degree feedback template, you can still select the question set for another section if needed.

Which Template Type Should I Choose?

For easier template management and a more intuitive experience, we recommend choosing the type that matches the intended feedback direction:

  • Default: Choose this for a general-purpose question set that isn't designed for a specific feedback relationship.

  • Official: Choose this for admin-managed feedback templates. These are intended for feedback initiated by Teamflect admins rather than regular end users.

  • Manager to Direct Report: Choose this when the questions are designed for a manager or supervisor to answer about an employee. In a 360-degree feedback cycle, this would typically correspond to the Managers/Supervisors section.

  • Direct Report to Manager: Choose this when the questions are designed for an employee to answer about their manager. In a 360-degree feedback cycle, this would typically correspond to the Direct Reports/Supervisees section.

  • Self-Assessment: Choose this when the questions are designed for employees to reflect on and assess themselves. In a 360-degree feedback cycle, this would typically correspond to the Self-Assessment section.

Good to know: Selecting the "wrong" Template Type will not prevent you from using the question set in your 360-degree feedback template. Think of Template Type primarily as a way to categorize the question set and control its intended use for Instant Feedback.

Step 6: Decide How Many Feedback Providers Are Required

For each applicable provider section, you can define the minimum and maximum number of feedback providers.

This determines whether feedback from that provider group is optional or required.

If the minimum is 0

Feedback from this group is optional.

The feedback recipient can continue through the 360-degree feedback process without requesting feedback from this provider group.

If the minimum is greater than 0

The section becomes required.

The required number of feedback providers must be selected/requested for the recipient to complete the 360-degree feedback process.

For example:

Minimum: 0
Peer feedback is optional.

Minimum: 2
At least two peer feedback providers must be requested.

Use these settings carefully when designing your process. If you make a provider group required, participants will need to meet that requirement before their 360-degree feedback process can be completed.

Step 7: Decide How Feedback Providers Will Be Selected

For applicable sections, you can determine whether Teamflect should automatically identify feedback providers or whether they should be selected manually.

Automatic provider selection

For provider groups based on your organizational hierarchy, Teamflect can automatically identify the relevant people and send the appropriate feedback requests.

For example, Teamflect can automatically request feedback from:

  • The feedback recipient's peers (people who report to the same manager)

  • The feedback recipient's manager

  • The feedback recipient's direct reports

When automatic requests are enabled, participants do not need to manually enter those providers.

Manual provider selection

If providers are not automatically selected, you can control who is allowed to choose and request them.

Depending on your configuration, provider selection can be handled by:

  • The feedback recipient and their manager

The feedback recipient can select people to provide feedback, and their manager can also select providers on their behalf.

  • The feedback recipient's manager and admins only

The feedback recipient cannot select their own providers.

Their manager or a Teamflect admin is responsible for selecting the people who should provide feedback.

Important: Some provider-selection options may not be available when anonymous feedback settings are enabled.

Step 8: Configure Feedback Visibility and Anonymity

Next, decide what the feedback recipient should be able to see.

Visibility can be configured based on whether the recipient should see:

  1. The feedback itself

  2. The identity of the person who provided it

The available combinations are:

For example, if Lily provides feedback about Kate:

  • With feedback and provider visible, Kate can see Lily's feedback and knows Lily provided it.

  • With provider visible but feedback hidden, Kate knows Lily participated but cannot see Lily's answers.

  • With anonymous feedback visible, Kate can see the feedback but cannot identify Lily as the provider.

  • With both hidden, Kate cannot see Lily's feedback or identify Lily as the provider.

Make Feedback Providers Anonymous to Managers and Admins

When you select a visibility option where feedback providers are anonymous to the feedback recipient, an additional setting becomes available:

  • Make providers anonymous to managers & admins

This setting determines whether the identity of the feedback provider should also be hidden from managers and Teamflect admins. There are therefore two levels of anonymity to consider:

  • Anonymous to the feedback recipient: The employee receiving the feedback cannot see who provided it.

  • Anonymous to managers & admins: When this additional setting is enabled, managers and admins also cannot identify the feedback provider.

When should I enable this?

  • Enable Make providers anonymous to managers & admins when your feedback process requires full provider anonymity, meaning the provider's identity should remain hidden not only from the employee receiving the feedback but also from managers and administrators.

  • Leave it disabled if feedback should remain anonymous to the recipient, but managers and admins still need visibility into who provided the feedback.

Important: Selecting Feedback providers are anonymous, results are visible does not automatically mean providers are anonymous to managers and admins. If provider identities should also be hidden from them, make sure Make providers anonymous to managers & admins is enabled.

The same additional anonymity setting is also available when Both feedback provider names and results are hidden is selected.

In this case, the recipient cannot see either the provider's identity or their feedback results, while the additional setting determines whether provider identities are also hidden from managers and admins.

Additional Protections for Anonymous Feedback

When anonymous feedback is enabled, Teamflect applies additional protections to help prevent feedback providers from being identified.

Submission order is randomized

  • Anonymous answers are not displayed according to their submission time.

  • This makes it more difficult for recipients to identify a provider based on when a response was submitted.

Anonymous comments are summarized

  • Rather than displaying each anonymous comment separately, Teamflect presents anonymous comments as a summary.

  • This allows recipients to understand the overall feedback while reducing the likelihood that an individual provider could be identified based on their writing or comments.

  • If providers should remain anonymous to both administrators and managers, make sure anonymous feedback is enabled in the Admin Center.

Step 9: Choose When the 360-Degree Feedback Cycle Should Start

Once your template configuration is complete, you're ready to determine when the actual feedback cycle should run.

You have four options.

  1. One time

  2. Periodical

  3. New hire

  4. Anniversary

​Start a One-Time Cycle Now

  • Use this option when you want to launch the 360-degree feedback cycle immediately.

  • The cycle runs once and does not repeat automatically.

Periodical Automation

  • Use this option when the same feedback process should repeat on a regular schedule.

  • Configure the desired frequency, and Teamflect will automatically initiate future cycles according to your settings.

New Hire Automation

You can automatically trigger 360-degree feedback when employees reach a particular milestone after joining the organization.

For example, you could start a feedback cycle on an employee's:

  • 30th day

  • 60th day

  • 90th day

This can be useful for onboarding, probation, or new-hire development processes.

Important: Hire-date automations depend on the employee's hire date being correctly recorded in Teamflect. A missing or incorrect hire date may prevent the automation from triggering as expected.

Anniversary Automation

Choose Anniversary when you want Teamflect to automatically trigger a 360-degree feedback cycle based on an employee's work anniversary.

Unlike a New Hire automation, which is designed around an employee's first days at the company, an Anniversary automation can be used for feedback processes tied to recurring employment milestones.

Best for: Ongoing employee development or feedback processes that should align with individual work anniversaries rather than a company-wide feedback schedule.

Which option should I choose?

  1. Use One-Time for a cycle you want to run once.

  2. Use Periodical when the same process should repeat for a group on a regular schedule.

  3. Use New Hire when each employee should enter the process individually after completing a specific number of days at the company.

  4. Use Anniversary when each employee should enter the process individually based on their work anniversary.

After selecting the scenario, give the cycle a clear name that participants will recognize when they receive their feedback actions in Teamflect.

Step 10: Select Who Should Receive Feedback

Now, choose the employees who will be the feedback recipients in this cycle.

Remember: Feedback recipients are the people the feedback is about. Feedback providers are the people who will answer questions about them.

Teamflect provides several ways to select recipients.

Everyone in the Company

  • Use this option when Teamflect is deployed across your entire organization and everyone should participate.

Everyone Who Has Signed In to Teamflect So Far

  • Use this option when Teamflect is available only to a subset of your organization.

  • For example, if your organization has 1,000 employees but only 800 currently use Teamflect, this option allows you to target those Teamflect users rather than the entire employee population.

  • When using supported broad audience options, you can also remove specific employees from the cycle and review the employees you've excluded.

Choose Manually

  • Use this option when the feedback process applies only to specific employees or groups.

  • Search for and select the relevant users.

  • You can also select members of a Microsoft Teams group where applicable.

Filter Users by Attributes

  • Use employee attributes when the cycle should apply to a defined population.

  • For example, you could target employees based on organizational attributes available in your Teamflect environment.

Upload Recipients via CSV

  • For larger or predefined populations, you can download Teamflect's CSV template, add the relevant employee email addresses, and upload the completed file.

Step 11: Confirm or Upload Feedback Providers

  • Once the cycle begins, participants can select their feedback providers according to the rules and minimum/maximum requirements you configured in the template.

  • Where applicable, Teamflect can also automatically determine providers based on the organizational hierarchy.

  • For larger or predetermined provider lists, you can upload feedback providers in bulk using the available file upload option.

This is useful when HR has already determined exactly who should provide feedback about each recipient and does not want participants to select their own providers.

Remember: Selecting the employees included in the cycle determines who receives feedback. Configuring or uploading providers determines who gives feedback about those employees.

Step 12: Set the Due Dates

Finally, configure the deadlines for the feedback process.

Depending on your configuration, there are two stages to consider:

Due date to request feedback

This determines how long the person responsible for provider selection has to select or request the required feedback providers.

Due date to provide feedback

This determines how long feedback providers have to complete and submit their responses.

Tip: When setting your deadlines, make sure participants have enough time both to select the appropriate providers and for those providers to submit meaningful feedback.

Step 13: Review Your Configuration Before Starting

Before launching the cycle, review your settings carefully.

Confirm that:

  1. The correct employees are included as feedback recipients.

  2. The correct feedback provider sections are enabled.

  3. Each provider section uses the intended question set.

  4. Required and optional provider sections are configured correctly.

  5. Minimum and maximum provider requirements are correct.

  6. Automatic provider selection is configured as intended.

  7. The correct people are allowed to select feedback providers.

  8. Feedback visibility settings match your organization's process.

  9. Anonymous feedback is enabled where required.

  10. The cycle timing or automation is correct.

  11. The cycle name is clear to participants.

  12. Due dates give participants enough time to complete each stage.

Once you've confirmed the configuration, select Start to launch the 360-degree feedback cycle.

Common 360-Degree Feedback Setups

There is no requirement to use every available provider section. Your configuration should reflect the purpose of your feedback process.

Here are a few common examples.

Traditional Multi-Source 360

Enable:

  • Self-Assessment

  • Peers

  • Managers/Supervisors

  • Direct Reports/Supervisees

This provides feedback from multiple perspectives around the employee.

Peer Feedback

Enable:

  • Peers

Use this when the primary objective is to understand how employees collaborate with colleagues.

Manager Feedback

Enable:

  • Self-Assessment

  • Managers/Supervisors

This can be useful when you want employees to reflect on themselves and compare their perspective with their manager's feedback.

Upward Feedback

Enable:

  • Direct Reports/Supervisees

Use this when employees should provide feedback about their manager or people leader.

Development-Focused 360

Enable:

  • Self-Assessment

  • Peers

  • Managers/Supervisors

This setup can help employees compare their own perception with feedback from the people they work with most closely.

What's the difference between a 360-degree feedback template and a feedback template?

That provider section becomes required. The required number of feedback providers must be selected/requested before the recipient can complete the process.

Can Teamflect automatically select feedback providers?

For applicable relationship-based sections, Teamflect can use your organizational hierarchy to automatically identify providers such as managers or direct reports. You can configure this behavior when setting up the provider section.

Can people outside my organization provide feedback?

Yes. The External People section allows external people who do not have an active Teamflect license to provide feedback.

Can feedback providers remain anonymous?

Yes. Configure the appropriate visibility and anonymity settings when creating the 360-degree feedback template. Teamflect also applies additional privacy protections to anonymous responses, including randomized submission order and summarized anonymous comments.

Can I prevent employees from seeing feedback before everyone has responded?

Yes. Enable Show feedback after due date to keep results hidden while the cycle is still active. Once the cycle ends, results become available according to the visibility settings configured in the template.

Can employees select their own feedback providers?

Yes, if your provider-selection configuration allows them to do so. Alternatively, you can restrict provider selection to the employee's manager and Teamflect admins.

Can I decide the feedback providers in advance?

Yes. You can configure automatic providers where supported or upload predetermined feedback providers in bulk.

Can I automate 360-degree feedback?

Yes. In addition to starting a one-time cycle, you can configure recurring cycles or automate feedback based on an employee's hire-date milestone.

Can I run different 360-degree feedback processes for different employee groups?

Yes. When starting the cycle, you can select the feedback recipients using the available audience-selection methods, including manual selection, employee attributes, and CSV upload.

You can also maintain different 360-degree feedback templates when different employee populations require different provider groups, questions, or process settings.
