Teamflect provides multiple review flows that define how reviews move from creation to completion, including key steps such as manager approvals (signatures) and calibration. Each flow represents a different sequence of stages to match your organization’s review process, ensuring reviews are completed in a structured and consistent way. Understanding these flows helps you select the approach that best fits your performance evaluation practices.

1. Employee Review with self-review

A. Calibration off, Signature On

  • In the first flow, the reviewee completes the self-review and submits it to the reviewer. The reviewer then receives the review and answers the same questions, taking into account the reviewee's performance during the evaluation period.

  • After the reviewer completes their section, they will have the option to either "Release for Discussion" or "Release and Send for Signature." During this stage, the review status will be "Waiting to be finalized" and development plans can also be created for the reviewee.

  • Once the review is sent for signature, both the reviewee and reviewer will be prompted to provide their signatures. The review then moved to a "Waiting for Signature" state. The order and permissions for signing will depend on the review template.

  • Once both parties have signed the review, it moves to the "Finalized" stage. Here, the review can be signed and officially finalized.

B. Calibration off, Signature off

  • In this flow, the reviewee first completes a self-review and submits it to the reviewer. The reviewer then responds to the same set of questions, evaluating the reviewee’s performance over the review period.

  • Once the reviewer has completed their section, they can choose to either "Release for Discussion" or "Release and Send for Signature." At this point, the review status changes to "Waiting to be finalized," and development plans may also be created for the reviewee.

  • After the reviewee and reviewer finish discussing the review, it moves to the final "Finalized" stage. At this stage, the review can be signed and finalized.

C. Calibration on, Signature On

  • In this flow, the reviewee completes the self-review and submits the review to the reviewer. The reviewer receives it and answers the same review questions, taking into account the reviewee's performance in the evaluation period.

  • After the reviewer completes their section, the review moves to the "Waiting for Calibration" stage. Once at this stage, the review result is sent to Teamflect admins for calibration.

  • After completing the calibration process, Teamflect admins will release the review for signature. Reviewer and reviewee will need to submit their signatures while in the "Waiting for Signature" state.

  • Once both parties sign the review, the review will move to the "Finalized" state.

D. Calibration on, Signature Off

  • In this flow, the reviewee completes the self-review and submits the review to the reviewer. The reviewer receives it and answers the same review questions, taking into account the reviewee's performance in the evaluation period.

  • After the reviewer completes their section, the review moves to the "Waiting for Calibration" stage. Once at this stage, the review result is sent to Teamflect admins for calibration.

  • After the calibration process is completed, Teamflect admins can either finalize the review directly or send it back to the reviewer to edit the calibrated results before finalization. Once this step is completed, the review transitions to the “Finalized” stage.

2. Employee Review without self-review

A. Calibration off, Signature On

  • In this flow, the reviewee does not make a self-evaluation. People managers answer the review questions and submit the review, taking into account the employee's performance during the evaluation period.

  • After the reviewer completes their section, the review moves to the "Waiting to be finalized" stage. At this stage, the reviewer and reviewee go over the review together.

  • The reviewer will now be able to send the review for Signature and it will go into the "Waiting for signature" state. The order and permissions for signing will depend on the review template.

  • Once both parties have signed, the review will move to the "Finalized" state.

B. Calibration off, Signature off

  • In this flow, the reviewee completes the self-review and submits the review to the reviewer. The reviewer receives it and answers the same review questions, taking into account the reviewee's performance in the evaluation period.

  • After the reviewer completes their section, the review moves to the "Waiting for Calibration" stage. Once at this stage, the review result is sent to Teamflect admins for calibration.

  • After completing the calibration process, Teamflect admins can finalize the review or send the review to the reviewer to edit the calibrated results and finalize the review. After the calibration step is completed, the review moves to the "Finalized" stage. The review can then be signed and finalized.

C. Calibration on, Signature on

  • In this flow, the reviewee does not complete a self-evaluation. Instead, the people manager answers the review questions and submits the review, reflecting on the employee’s performance throughout the evaluation period.

  • After the reviewer completes their section, the review moves to the "Waiting for Calibration" stage. At this stage, the review result is sent to Teamflect admins for calibration.

  • Once the calibrator releases the review, it transitions to the “Waiting for Signature” stage. At this point, both the reviewee and reviewer can provide their signatures to proceed toward finalization.

  • Once both parties have signed, the review transitions to the “Finalized” stage, marking it as complete and securely recorded.

D. Calibration on, Signature off

  • In this flow, the reviewee does not complete a self-evaluation. Instead, the people manager answers the review questions and submits the review based on the employee’s performance throughout the evaluation period.

  • After the reviewer completes their section, the review moves to the “Waiting for Calibration” stage, where Teamflect admins review and calibrate the results.

  • Once the calibration process is complete and the calibrator releases the review, it transitions to the “Finalized” stage, marking it as complete and securely recorded.

Use Cases:

Use Case 1: Streamlining Probation Reviews

HR departments often conduct reviews at the end of an employee’s probation period to determine long-term fit. Using the “Manager Only” review flow allows managers to provide focused feedback without involving peers unnecessarily. This ensures confidentiality while giving HR structured insights into performance and integration. It simplifies the process and enables consistent decision-making across the organization.

Use Case 2: Enhancing Cross-Functional Feedback for Leadership Development

For high-potential employees being considered for leadership roles, HR can use the “Peer + Manager” or “Peer + Direct Report + Manager” flow. This holistic approach gathers diverse perspectives, providing a well-rounded view of the employee’s impact and leadership qualities. HR can then use this input to tailor development plans or evaluate readiness for promotion. It adds depth to the decision-making process and reduces bias.

Use Case 3: Career Pathing and Succession Planning

HR teams can use multi-rater review flows to gather well-rounded feedback from managers, peers, and direct reports. This helps identify high-potential employees, uncover skill gaps, and support fair, data-driven decisions for promotions and succession planning.
